At how many bookings does your own booking system pay off?

Most accommodation owners ask the wrong question: "can we afford a booking system?" The right question is: "how many direct bookings per month do I need to break even?" The answer is almost always smaller than expected.

What the question really is

Your own booking system, also called booking engine or booking widget, is software on your website where guests pick a date and pay themselves. It has two costs: a fixed monthly fee for the software and a percentage per transaction to the payment provider.

Against that sits a savings: every booking via your own site avoids OTA commission. OTA stands for Online Travel Agency, companies like Booking.com or Expedia that advertise your rooms for a 15 to 22 percent commission on the booking value.

Break-even is the point where the savings on commission exceed the monthly costs of the system. Everything above that is net profit.

The math

Keep it simple. What you save per direct booking:

Savings per direct booking = OTA commission amount minus payment costs

At a 100-euro booking and 15 percent OTA commission, the OTA bill is 15 euros. A direct payment via your own system costs you on average 2 percent, so 2 euros. Net savings per booking: 13 euros.

To calculate break-even:

Break-even bookings per month = fixed monthly costs divided by savings per booking

At 40 euros monthly costs and 13 euros savings: 40 divided by 13 is 3.1. Round up to 4 direct bookings per month to break even. Everything above is profit.

Net savings per booking: at 80 euros that's 10.40 euros, at 120 euros that's 15.60 euros, at 160 euros that's 20.80 euros.

Calculate through with your own numbers

You need three numbers: your average booking value, your OTA commission percentage, and the monthly cost of your system. Savings per booking is the commission amount minus 2 percent payment costs. Divide your monthly costs by that savings and you have your break-even.

What stands out: at higher booking values the threshold falls fast. A glamping with an average booking of 160 euros needs only 2 direct bookings per month at a 40-euro system. Nearly every glamping hits that in month one.

Per accommodation type

The threshold isn't the same everywhere. Volume, average booking value, and OTA traffic share determine how quickly you make back the investment.

B&B with 3 to 5 rooms

Average booking value 80 to 120 euros, relatively low volume. Break-even: 2 to 5 bookings per month. Choose a system with low fixed costs, under 30 euros per month if possible. Many B&Bs take in 10 to 20 bookings per month from platforms. Even if you handle 3 direct, you've covered costs.

Hostel with dorm beds

Lower average booking value per reservation but higher volume. OTA commission adds up through transaction count. Break-even sits a bit higher in absolute numbers but is easier to hit. Repeat young travelers are easier to convert to direct booking via a loyalty benefit.

Glamping or special accommodation

Higher booking values, longer stays, often seasonal. The savings per booking is biggest here. At a 500-euro week booking and 15 percent commission, the platform takes 75 euros. Direct payment costs 10 euros. Net benefit per booking: 65 euros. At 40 euros monthly costs you break even month one with a single booking.

Why owners underestimate the threshold

Two reasons the most owners delay this too long.

First is the assumption that a booking system is complicated and expensive. That was once true. The systems available now for small accommodations cost 20 to 60 euros per month without VAT and wire up in an afternoon. No big rollout, no developer needed.

Second is that per-booking commission feels manageable. 18 euros on a 120-euro booking seems small. But as Booking.com commission calculated shows: at 60 bookings per month that's over 12,000 euros per year you don't see.

The real question

Not: "can I afford it?" But: "how long do I wait to start earning back money I now pay platforms every year?"

Factor in website costs

A booking system doesn't work without your site. Guests land somewhere, read about your rooms, and only then book. Have a working site already, the break-even stays as calculated above. Don't have one or it's outdated, that cost factors in.

Plan on 1,500 to 5,000 euros one-time for a decent site. Spread over 3 years that's 40 to 140 euros per month extra.
