The problem

A win-back email that works has four parts in order: right segment, right timing, matching offer, personal email.
1. Segment your dormant guests. Not everyone in your list is dormant. A guest who booked three months ago isn't. Look at your repeat guests' normal rhythm. For B&Bs with many weekend visitors the line sits around 12 to 18 months. Filter addresses of guests above that who haven't recently booked.
2. Time the email to their rhythm, not the calendar. Most owners mess this up: they send win-back when it's quiet for them, like January. Better: look at when the guest normally books. A couple who came last May for a biking weekend, send win-back in March before they plan their May trip. You catch them before Booking.
3. Pick an offer under your commission. Returning guest discount works best if it's concrete and personal without eating margin. 10 percent direct discount, a free room upgrade, or free late Sunday checkout. Keep the discount under 15 percent that OTA takes. Then direct with discount is still cheaper than the same guest via platform.
Notice the difference between discount and benefit-in-kind. 10 percent off a 120-euro night costs 12 euros cash. Free breakfast or regional product basket costs much less in real cost but feels equally valuable to the guest. For quiet season nights that would stay empty anyway, discount works. For your busy weekends where the room sells anyway, keep the benefit-in-kind so you don't cut revenue on nights you'd have sold anyway.
4. Write personal, not newsletter-like. The email must feel like you just typed it, not mass-mailed. Reference their past stay. Here's an example you can adapt:

What you can do today
Open your booking history and filter for guests who booked before [today minus 12 months]. That's your starting segment. Pick the 20 you remember best and send personal win-back emails. Measure how many book before you scale to your whole list.

Common mistakes

Sending everyone the same email at once. A guest who booked three months ago gets a "we've missed you" while they just left. That feels fake. Segment by real sleep time, not a button.

Discounting too deep out of panic. 25 percent discount may land a booking but you give more away than an OTA would cost and train the guest to only book on discount. Keep it at 10 percent or benefit-in-kind.

No end date on the offer. Without expiration the email sits at the bottom of inbox and nothing happens. "Valid through April 30" gives a reason to book now.

Emailing too many times. Maximum two win-back per guest. No reply? Stop and remove from active. Keep emailing someone who's ignoring you damages your sender reputation and all your other emails suffer.

No unsubscribe link. Every email to an old guest needs a working unsubscribe link. That's not optional courtesy but privacy law. Without it you risk complaints and fines.
